Four B2B commerce lessons from August

We spent August writing about what actually breaks B2B commerce, and what fixes it. Four themes kept surfacing.

This is the short version: the through-line from a month of writing, client conversations, and audits, in four lessons you can carry into Q4 planning.

1. When everyone is responsible, no one is accountable

Four agencies, four green dashboards, one flat revenue line. The most common structural problem we see is not a bad vendor; it is a divided one. Splitting build, integration, hosting, and growth across separate contracts also splits the accountability, and accountability does not survive being cut into pieces. One roadmap and one owner beats four specialists with four scorecards.

2. Product data is infrastructure, not content

The least glamorous asset in your store decides your search rankings, your AI visibility, your conversion rate, and your support load. And now that machines read your catalog to decide whether to recommend you, thin product data is not just a missed sale; it is invisibility where buyers increasingly look first.

3. The advantage is the connections, not the systems

We have watched ordinary software beat world-class software, because the ordinary stack was connected and the impressive one was a pile of strangers. You do not win B2B commerce by buying the best individual systems. You win by connecting the ones you have and putting one team in charge of the whole.

4. AI amplifies whatever foundation it finds

The companies that will win with AI are not the ones buying the most of it. They are the ones whose data was clean and whose systems were connected before the AI arrived. Bad foundation, and AI just delivers your problems faster. AI does not fix a weak operation; it exposes one.

What we are watching in Q4

Heading into the last quarter, the questions we keep hearing from manufacturers and distributors are about numbers they cannot fully trust: why revenue reports differ across GA4, the ERP, and finance, and why attribution still cannot cleanly say where a sale came from. Those are next month’s topics, because you cannot optimize what you cannot measure honestly.
